Overview
Every legacy system was once the right solution. It was built to solve a real problem, it worked well enough to become critical to the business, and it accumulated years of operational knowledge in the form of logic, edge case handling, and integrations that nobody fully documented. That is precisely what makes it hard to replace — and precisely why so many businesses continue running software they know is a liability.
The problems are familiar. The system runs on infrastructure that is end-of-life or increasingly difficult to maintain. The codebase is understood by one person, or nobody currently employed. Adding new features takes weeks because every change risks breaking something unexpected. The system cannot integrate with modern platforms because it predates the APIs those platforms use. Performance that was acceptable when the system was built has become a bottleneck as data volumes have grown. Recruiting developers to work on it is difficult because the technology stack is obsolete.
And yet replacing it is not simple. The system is doing something important. It contains business logic that has been refined over years. Other systems depend on it. The organisation has learned to work around its limitations in ways that are now embedded in operational processes. A failed modernisation — a project that runs over budget, over time, or delivers a replacement that does not actually do what the original did — is worse than the status quo.
We modernise legacy systems with a methodology built around that reality. Not a big-bang rewrite that bets everything on a single delivery. Not a surface-level refactor that addresses symptoms without fixing the underlying problems. A structured, incremental approach that moves the system to a modern, maintainable architecture while keeping the business running throughout the transition — and preserving the operational knowledge embedded in the existing system rather than discarding it.
Understanding the Legacy System First
Modernisation projects that fail usually fail because the team underestimated what the legacy system actually does. Features that were never documented. Business rules embedded in database triggers. Edge case handling that was added years ago to fix a specific problem nobody remembers. Integration behaviours that downstream systems have quietly come to depend on.
Before we write a single line of replacement code, we invest in understanding the existing system thoroughly:
Codebase analysis. We read the existing code — all of it, not just the parts that seem relevant. Legacy codebases often contain the most important logic in the least obvious places. We map the data flows, identify the business rules that are implemented in code, and document the behaviour that needs to be preserved.
Data model analysis. The database schema of a legacy system is often where the most important structural knowledge lives — in the table relationships, the constraints, the triggers, and the data patterns that have accumulated over years of production use. We analyse the data model to understand what the system stores, how records relate to each other, and what the data quality and integrity characteristics are that modernisation needs to preserve or improve.
Integration mapping. Legacy systems rarely operate in isolation. They receive data from upstream systems, feed data to downstream systems, produce reports that people depend on, and expose interfaces that other software uses. We map every integration boundary — inbound and outbound — so that modernisation preserves compatibility where it needs to and replaces it where it should.
Operational knowledge extraction. The people who use and support the system know things about it that are not in the code or the documentation. We conduct structured interviews with the operational and technical staff who work with the system to capture the tribal knowledge that would otherwise be lost in a modernisation.
Modernisation Strategies
Not every legacy system needs the same approach. The right strategy depends on the state of the existing codebase, the urgency of the problems it is causing, the risk tolerance of the business, and the resources available for the transition.
Incremental Refactoring For systems where the fundamental architecture is sound but the implementation has accumulated technical debt — outdated libraries, inconsistent patterns, poorly structured code, missing tests — incremental refactoring improves the codebase without replacing it wholesale. Changes are made in place, tested, and deployed in small increments that each improve the system without introducing large-scope risk.
Incremental refactoring is the right approach when the system is functional and the problems are maintainability and development velocity rather than fundamental architectural limitations. It preserves continuity, avoids the risk of large-scope rewrites, and can be done alongside ongoing feature development rather than requiring a freeze on new work.
Strangler Fig Migration The strangler fig pattern replaces a legacy system incrementally by building new components alongside the existing system and routing traffic to them as each component is ready. The legacy system continues operating throughout the migration, handling the parts of the functionality that have not yet been replaced. As new components mature and prove themselves in production, more traffic shifts to them. The legacy system gradually handles less and less until it can be decommissioned.
This is our preferred approach for most legacy modernisation projects because it manages risk effectively. At no point in the migration is the business dependent on untested replacement code for critical functionality. The new system proves itself in production incrementally. Problems discovered in the new implementation are discovered when they affect a small fraction of traffic, not after a complete cutover. And the migration can be paused, adjusted, or accelerated based on how it is going — it is not a commitment to a predetermined plan that cannot be changed.
The strangler fig approach requires thoughtful design of the routing layer that directs requests to old or new components — typically an API gateway, a reverse proxy, or a feature flag system — and careful management of the data synchronisation between old and new systems during the transition period when both are operating simultaneously.
Database Migration Legacy systems often have data models that are not just outdated but actively problematic — schemas designed for a previous version of the business, normalisation choices that made sense with the original data volumes but perform poorly at current scale, data quality issues that have accumulated over years, or proprietary database platforms that create vendor lock-in and licensing costs.
Database migration is one of the most technically demanding aspects of legacy modernisation because it needs to happen without data loss, without extended downtime, and without breaking the systems that depend on the database during the transition. We design and execute database migrations with explicit strategies for schema transformation, data cleaning and validation, cutover sequencing, and rollback — tested against representative data volumes before the production migration runs.
Platform Migration Some legacy systems are architecturally sound but running on infrastructure that has become a problem — an operating system that is end-of-life, a runtime environment that can no longer be patched, a hosting environment that is being decommissioned, or a deployment model that cannot support modern security and operational requirements.
Platform migration moves the system to current infrastructure without changing its fundamental behaviour — recompiling or repackaging for a new runtime, containerising a previously bare-metal deployment, moving from on-premises hosting to cloud or managed hosting, or migrating from a proprietary platform to open standards. Done carefully, platform migration preserves all existing functionality while eliminating the infrastructure risk.
Selective Rebuild Some components of a legacy system are so deeply problematic — architecturally broken, built on technology with no upgrade path, or simply not worth preserving — that incremental improvement is not viable. For these components, a targeted rebuild replaces the problematic component with a correctly designed replacement while leaving the rest of the system intact.
Selective rebuild is more tractable than full system rewrite because it has a defined, bounded scope. The interface the rebuilt component presents to the rest of the system provides a clear specification of what it needs to do. The rest of the system does not change, which limits the risk surface and preserves the parts that are working.
Full System Rewrite A complete rewrite is warranted when the existing system is beyond economical repair — when the architecture cannot support the business requirements, when the technology is so outdated that incremental improvement is not feasible, or when the system needs to be rebuilt around a fundamentally different design.
Full rewrites carry the most risk and we do not recommend them lightly. When they are the right choice, we de-risk them through parallel operation — running old and new systems simultaneously with output comparison to validate that the new system matches the behaviour of the old one before decommissioning it — and through incremental delivery that validates components of the replacement against production before the full cutover.
What Modernisation Produces
A modernised system is not just a system that works — it is a system that the team can work with:
Maintainable codebase. Code organised into clear modules with defined responsibilities. Consistent patterns throughout. Business logic that is readable, testable, and changeable. Dependencies that are current and maintained. A codebase where a new developer can become productive quickly and where changes can be made with confidence.
Current technology stack. The replacement is built on technology that has a future — active maintenance, a developer community, continued security patching, and a path forward as requirements evolve. The technology choices do not need to be re-evaluated in three years because they were already outdated when the modernisation was completed.
Proper testing coverage. Legacy systems typically have no automated tests, which is part of what makes them fragile to change. Modernised systems are delivered with test coverage — unit tests for business logic, integration tests for system boundaries, and end-to-end tests for critical workflows — that make ongoing development safe.
Documentation. The modernised system is documented — architecture decisions, data model, integration interfaces, deployment procedures, and operational runbooks. The knowledge embedded in the legacy system is made explicit rather than remaining tribal knowledge held by a shrinking group of people.
Clean data. Migrations are an opportunity to address data quality issues that have accumulated in legacy systems — removing duplicates, standardising formats, enforcing constraints that were absent in the legacy schema, and producing a clean data foundation for the new system.
Managing Risk Through the Transition
The risk in legacy modernisation is not primarily technical — it is operational. The business depends on the system throughout the transition. Disruption to the system is disruption to the business. We manage this risk explicitly:
No big-bang cutovers. We do not schedule a single go-live date where the old system is switched off and the new system takes over simultaneously. We design transitions that allow the old system to remain available as a fallback while the new system proves itself in production.
Parallel operation and output comparison. During critical phases of the migration, old and new systems run simultaneously and their outputs are compared. Discrepancies are identified and resolved before the old system is decommissioned. This approach catches the edge cases that specification-based testing misses.
Rollback plans. Every migration step has a defined rollback procedure. If a migration step causes unexpected problems, we can reverse it without data loss or extended downtime. Rollback procedures are tested before they are needed, not designed on the fly when something goes wrong.
Incremental data migration. Where large-scale data migration is required, we migrate data in batches rather than in a single operation — allowing validation at each stage, catching data quality issues before they compound, and keeping the migration window manageable.

Signs It Is Time to Modernise
Legacy systems do not fail suddenly — they degrade gradually, and the costs accumulate slowly enough that the urgency is easy to underestimate until a forcing event makes it impossible to ignore. The indicators that modernisation can no longer be deferred:
The system runs on infrastructure that is end-of-life or cannot be patched against current vulnerabilities. The only person who understands the codebase is leaving or has already left. Adding new features consistently takes longer than it should and carries unpredictable risk. The system cannot integrate with platforms the business needs because it predates modern API standards. Performance is degrading as data volumes grow and there is no clear path to improvement within the current architecture. The system is blocking strategic initiatives — a digital transformation, a platform migration, a new market expansion — because it cannot support what the business needs to do next.
